One of the most significant paradoxes we face as humans today is navigating the tension between process and outcome. We are constantly making choices about where to place our attention: on achieving a desired result or on the process we use to get there. The question isn’t whether process or outcome is more important. The question is when each should take priority—and what we lose when we optimize for outcome at the expense of process.
Focusing on outcomes can provide clarity. It can help us establish objective criteria, create a shared understanding of what good looks like, and determine whether we are making progress toward a goal. But when the outcome becomes more important than the process, we can also introduce flawed assumptions, risk, and bias that ultimately lead to suboptimal outcomes—and damage human connection and autonomy. Making the right value judgment about which deserves greater attention is a prerequisite for the success we seek. Too often, we focus so heavily on the outcome that we lose sight of the process required to achieve it. When this happens, we may inadvertently adopt processes that undermine the very outcomes we are trying to achieve.
Artificial intelligence provides one of the most important contemporary examples of this tension. AI is increasingly capable of helping us optimize toward an outcome: find an answer, solve a problem, create something, or make a decision. But what happens when the process itself is part of what makes the outcome valuable? This paradox is playing out both in society and in our individual lives as we grapple with how to evolve as humans alongside increasingly capable technology. So what is the best way to prioritize process and outcome? When is it important to put more focus on the process than on the outcome? Should we work through a process toward an unknown outcome, or work backward from a known outcome to determine the right process?
The answers to these questions are not simple. Questions addressing a paradox rarely are. However, recent neuroscience research can help us better understand how we evaluate goals, rewards, effort, and autonomy—and how those evaluations shape the choices we make. A recent study by Reeve and Lee (2025) found that the way we pursue an outcome can itself generate psychological and learning benefits that aren’t captured simply by whether we achieve the outcome. We can translate these insights into countless practical choices in our daily lives, creating opportunities for meaningful benefits. Let’s look at some examples that explore the tension between process and outcome and identify conditions in which we might intentionally choose process over outcome.
Choose process when it creates opportunities for human connection.
Some examples include learning from other people, building trust in relationships, and shifting an organization’s culture.
Choose process when judgment or assumed rules could stifle creativity.
Some examples include painting a mural, writing a poem, learning a new skill, and performing in front of others.
Choose process when it enhances your agency and unique expression.
Some examples include setting goals, practicing mindfulness, and pursuing self-actualization.
A recent work discussion about when to use AI illustrated all three conditions for me in a surprisingly simple example: repairing a moped. My colleague Tom shared that he needed to figure out how to repair his broken moped. Although Tom knew he could ask AI for the answer, he instead called his dad, who is a vehicle repair expert, because he valued the opportunity to learn from him and spend time together. In this case, Tom chose the process rather than simply optimizing for the outcome. The instrumental outcome—repairing the moped—might have been reached more quickly using AI. But Tom gained something from the process that AI could not provide: a meaningful social connection with his father, along with the learning and enjoyment that came from working through the problem together. The external outcome may have been identical, but the human outcomes were radically different.
By choosing a potentially more difficult and lengthy process for repairing his moped, Tom also stepped outside the judgment that he needed to get it right as quickly as possible. Instead, he engaged in a creative and embodied process that generated learning and enjoyment along the way. By making this choice, Tom exercised his agency: he chose to turn a potentially mundane or challenging task into an opportunity for curiosity, learning, and enjoyment. He expressed his individuality through a process that wasn’t prescribed to him, even though a more efficient alternative—using artificial intelligence—was readily available. Tom’s story demonstrates that there is an important choice to be made about process and that this choice can shape both the outcomes we anticipate and the outcomes we don’t. The process we choose can determine not only whether we reach our intended destination, but also what we experience, learn, and create along the way. The first step in navigating this paradox more intentionally is to ask yourself:
What is important about the process and the outcome?
Where am I focusing my attention, and does that enhance my chances for success?
In what ways can I practice choosing process over outcome today?
By asking yourself these questions, you may begin to notice where optimizing for an outcome could cause you to miss opportunities for connection, creativity, learning, or agency. You may also begin to recognize when the process itself is part of what makes an outcome valuable. I invite you to consider these questions with an open mind and discover what possibilities become available when you intentionally choose process over outcome.
